Need Help Character's Head

I made my own custom blackbeard in GOF2.5, I wanted to use Borya's head (329) to replace that of the base model (officer_4) but nothing happened. Is there a way to fix this?

I've got an old version of COAS and can see officer_4. Which one is Borya? I've no idea if head switching is easy/possible with these models.

Ah sorry for this late info but I managed to port the potc Blackbeard over, the only thing he is missing is the counter animation (where the opponent misses) and he moves slowly but other than that its fine.

Should I need assistance with character heads, I will be sure to ask you!
